Activation looks good because the founder did the setup. The invitee lands in a workspace they did not shape and stalls. I have been designing for the buyer and calling it the user.

One change, then stop. Address "Activation looks good because the founder did the setup" and leave the rest of the product alone for a week.
We measured invitee return separately and the founder's chart got less flattering. That was the useful part.
Give the invitee one assigned action on the first screen, from the owner, in the owner's words. A generic tour ignores the only context you have.

That has not happened before. The change was the empty state sentence, not a new step. I am not throwing a launch for it. I am leaving the sentence alone.

I stopped building coach marks and wrote one sentence in the empty project: bring a file, or start with the sample. Activation moved. It is the least glamorous screen in the app and the one I should have written first.
