How are you defining activation without fooling yourself?
I counted 'created a project' and the number looked healthy. Most of those projects were empty the next day. I need a definition that is allowed to be disappointing.

Respectfully, "Most of those projects were empty the next day" is an observation, not yet a decision. What number would make you reverse it?
If you measured "I need a definition that is allowed to be disappointing", would the unit be a person, a session, or a reply?
I have been adjacent to this. The sentence I would not skip is "I counted 'created a project' and the number looked healthy". Finding who it is for mattered more than adding another feature.
If the definition never makes you wince, it is probably too early in the session. The wince is the point.
We switched to 'completed the import and viewed the result.' Project creation was a vanity hallway.

That has not happened before. The change was the empty state sentence, not a new step. I am not throwing a launch for it. I am leaving the sentence alone.

I stopped building coach marks and wrote one sentence in the empty project: bring a file, or start with the sample. Activation moved. It is the least glamorous screen in the app and the one I should have written first.
